Hoplight Intelligence

Progressive messaging works with the choir. We need to reach beyond it.

"What happens if you message to someone's psychology instead of to their demographics?"

The Problem We're Solving

The Progressive Map: Shrinking for 15 Years

→
226
Electoral votes, 2024

The Coalition Exodus

The groups progressives count on are leaving. The headlines say it all.

Reuters: Trump's return to power fueled by Hispanic, working-class voter support
CNN: Less engaged voters were key to Trump's 2024 victory
NPR: Biden won big with young voters. This year, they swung toward Trump in a big way
Axios: Trump came close to winning Latino vote in '24

Trapped in an Echo Chamber

"They're voting against their own interests"
"If they could just see the facts..."
"We need better education"

The standard progressive diagnosis assumes the problem is information. It's identity.

The False Choice

Majoritarians

Abandon your issues.
Talk like a 1990s centrist.
Hope the base shows up anyway.

Base Maximalists

Double down on values.
Educate voters.
Risk winnable races.

Both sides assume you can only win with one message. We tested a third option.

So We Tested a Different Approach

Demographics vs. Psychographics

Psychographics let us see within demographics, where the persuasion opportunity actually lives.

Demographics

Who someone is.

Age, race, income, education.

What is this person's race?

vs

Psychographics

How someone makes sense of the world.

Values, beliefs, perceived threats, emotional triggers.

What does this person perceive as a threat?

Grow Progress Values Segments

Cut across race, class, and party: a Latino voter could be in any of these five groups.

Trusting Progressives

Believe in institutions, collective action, solidarity.

Anti-Authority Progressives

Left-leaning but deeply skeptical of power. Anti-corporate, anti-establishment.

Anxious Authoritarians

Seeking safety, order, protection from chaos.

Enterprising Conservatives

Value self-reliance, opportunity, meritocracy.

Religious Conservatives

Grounded in faith, tradition, moral structure.

Three Frames, Same Goal

We tested whether different psychological frames could activate different values segments.

Issue tested: "Many security officers are poorly paid and resourced."

Progressive Frame* Personal Safety Pride / Valor
Hero Officers as community caregivers Officers as guardians of your family, office, school Officers as frontline defenders, "the uniform"
Villain Management interference, low standards Big companies cutting corners CEOs profiting while officers are under-equipped
Emotional Anchors "Coming together across race to raise standards" "Your safety depends on officers being properly equipped" "Officers put their lives on the line. They deserve the same respect."

* Human-generated by progressive communicators. Safety and Valor frames generated by the engine.

Progressive

Human-written ▼
As first responders, our nation's nearly one million private security officers provide an essential service to our country, a non-police solution to community safety. To protect and care for the millions of people we encounter everyday, we should be fairly compensated and fully equipped.

That's why security officers from coast to coast are coming together across race to raise security industry standards. This means wages high enough to live on, more training and better equipment to make communities safer and the freedom to form unions, without management interference.

Personal Safety

Engine-generated ▼
Every day, you trust a security officer with something you care about. The office you leave after dark. The hospital where your parents get care. The school where your child walks through the doors. But the truth is, the people standing watch over us are too often underpaid, undertrained, and ignored by their companies. And that puts our safety at risk.

Meanwhile, big security companies rake in profits while cutting corners, leaving officers without the tools or backup they need.

Now officers are joining together, across race and region, demanding pay to stay sharp, training to stay safe, and the freedom to speak out. Because when they're respected and prepared, we're all safer. Protect the protectors, protect us all.

Pride / Valor

Engine-generated ▼
When danger strikes, when alarms sound, when something goes wrong, you don't call a CEO - you count on the security officer standing watch. Nearly a million men and women across America form a quiet line of defense, protecting our schools, hospitals, churches, stores, and workplaces.

But too often, those officers are sent into the fight without the pay, training, or equipment they need, while big security companies pocket profits, cut corners and silence those who speak up.

That's why officers are locking arms, shoulder to shoulder, demanding respect, fair pay, training, and the freedom to stand together. If we want strong communities, we need strong officers. Back the uniform. Back the officers. Back the people who keep America safe.

The Results

Security Officer Messaging Study · n=3,006 · voter-file matched · August 2025

Finding: The Backlash

On union support, the staff-written progressive frame was the only message that lost ground, and it lost the most with the people who decide elections.

There is no One Message to Rule Them All.

The staff-written frame does best with the progressive segments. It fails outside them.
Different psychologies need different frames for the same goal.

Three Frames Recover the Map

When you match the frame to the listener's psychology, the backlash disappears.

The Engine

We Already Know This Works

Deep canvassing proves that meeting people inside their worldview moves them. The problem is doing it at scale.

Relational Organizing / Deep Canvassing

A canvasser who listens, adapts, speaks in the listener's values: that works. But these tactics are prohibitively expensive to scale.

Proven but unscalable

Off-the-Shelf LLMs

Research shows large language models can persuade. But if the model changes, the message changes. No audit trail. No replicability.

Scalable but unaccountable

The Engine

Psychographic targeting with auditable infrastructure. The persuasion spec controls the output, the LLM writes to spec. Model-agnostic.

Accountable + Scalable

The Gap: Operationalization

We invest millions in research and message development. But implementing those learnings at scale is riddled with drift.

The current process:

Original Message + Movement Frame + Pollster Best Practices + Toolkit Recs + Your Own Priors = Optimized?

With the engine:

Audience + Goal → Engine → 37 platform-ready copy variants

Four Auditable Layers

Built on 22 psychometric measurement traditions and 110 subscales. The four layers are the public map. The proprietary pipeline spans eight stages.

01

Trait Profile

Measures who the listener is psychologically. Takes signals in and outputs a factor vector.

02

Worldview

Projects the profile into felt worldview: archetype, antagonists, fears, and internal story.

03

Message Spec

Maps worldview directly to frame, narrative, metaphor, register, and appeal type.

04

Rendering

LLM writes prose to spec. The moat is the spec it receives from Layers 1-3.

The Author

Whit Pendergast has spent 20 years building the thing before the field knows it needs it. In 2008 he invented an inverse-knock program in New Hampshire that found, registered, and turned out 2,300 Latino voters the party had no infrastructure to reach. He co-founded the largest crowdfunded distillery in US history, then built AI marketing infrastructure for its outspoken progressive brand before the industry had a playbook. He shipped AGIS, a global-to-local AI-governance intelligence system, and built the persuasion engine now licensed by one of North America's largest unions.
